Online Agencies In Global Battle For Market Share

In the global online travel market, online travel agencies definitely play second fiddle to supplier websites, says PhoCusWright research. Yet growth-seeking OTAs need not despair: as individual online travel markets mature, so does the online travel share booked via intermediaries, according to PhoCusWright’s Global Online Travel Overview Second Edition.

Bookings via online travel agencies comprise just 37 percent of global online travel sales, versus 63 percent for suppliers, PhoCusWright says. The channel mix is not expected to change through 2010, although supplier websites, which represented two thirds of the global market in 2008, lost share during the global recession.

Online travel agency share is highest in the two largest online travel regions the U.S. (41 percent) and Europe (37 percent). In contrast, younger, emerging travel markets tend to be more supplier-centric, with supplier-direct air bookings often dominating the online channel. OTAs represent less than 30 percent of online sales in the Asia Pacific and Latin American regions, PhoCusWright reports.

Online travel agencies tend to benefit from high fragmentation and strong competition among travel suppliers, says Lorraine Sileo, vice president, research. India is a great example. With a high number of brands competing in the domestic and international markets, New Delhi ‘s MakeMyTrip had one of the most successful IPOs of 2010.

Online travel agencies are growing rapidly in the Asia Pacific and Latin American regions, while growth in the U.S. and Europe has leveled off. Once online travel markets mature, there is little change in the percentage of bookings generated from the supplier-direct channel versus OTAs.

PhoCusWright’s Global Online Travel Overview Second Edition compares online travel bookings in four regions: Europe, the U.S. Asia Pacific and Latin America. The report features market sizing and growth forecasts through 2012 for the total travel market and the online leisure/unmanaged business category.

Despite cultural and technological challenges, more and more consumers prefer to book online and seek the opportunity to do so, PhoCusWright says.

How the 5 biggest online travel agencies are expanding beyond mobile bookings

The next generation of mobile innovation for online travel agencies is moving away from transactions to influencing all parts of the travel experience, including loyalty programs, personalized messages and real-world sales.

Mobile Marketer looked at the mobile offerings from five online travel brands: Expedia, Travelocity, Kayak, Orbitz and Priceline. Although streamlining the mobile commerce experience is still a big priority for many, brands are also looking at how to leverage other mediums to gain market share.

“We re actively thinking about ways to use mobile devices in the future of hotel travel,” said John Caine, chief product officer at Priceline, Norwalk, CT.

“Can a phone unlock a door?” he said. “Do you need a concierge? One of the most exciting things about our space is the rapid pace of technical innovation. Every new technology brings an opportunity to innovate.”

Here is a look at how all five brands are taking their mobile strategies to the next level, in alphabetical order.

Similar to Starbucks and Sephora, Expedia is playing up content instead of commerce in its newest application revamp.

Earlier this month, Expedia rolled out a new feature called Media Lounge within its app that recommends other travel-themed apps. Media Lounge is aimed at increasing app retention with more than aggressive mobile-only offers, which is a common tactic for most online travel marketers (see story ).

The brand s iPhone and Android app is also set up so that consumers can view and share itineraries and opt-in for notifications specific to a trip, such as gate changes or delays.

Moreover, Expedia has pulled its Expedia Rewards loyalty program into the app so that travelers can redeem points for making mobile bookings.

Expedia s mobile Web site is more geared towards spurring quick transactions, but the site does include the itinerary features. There is also a mobile Web feature called Scratchpad that syncs up cross-screen searches so that consumers can save hotels and flights that can then be accessed on any device.

Expedia is among a growing group of online travel brands that are leveraging Big Data to rethink the mobile and tablet traveling experiences. For instance, the company analyzes booking patterns to match travelers up to the best hotels and flights (see story ).

Priceline acquired Kayak at the end of 2013 for $1.8 billion, which could reflect other consolidations to come as mobile becomes a bigger focus in the online travel space.

Kayak continues to operate as an independent company, with iPhone, Android, Windows Phone and Kindle Fire apps as well as a mobile site.

Similar to Expedia, Kayak also offers additional app features including flight trackers and a tool to manage itineraries.

However, Kayak s app also pulls in some other interesting information into the app, such as baggage fees, weather and images of destinations. The paid version also includes maps of airport terminals.

Kayak s mobile site is a streamlined version of the app, with the features primarily tailored towards consumers looking for flight, hotel or car information.

We see heavy usage at home, suggesting mobile devices are replacing desktops and laptops roles in booking and planning travel, said Giorgos Zacharia, chief technology officer at Kayak, Stamford, CT.

We re also seeing travelers use mobile devices more for last-minute bookings, one-way flights, short-haul flights and same-day hotel bookings, he said.

With mobile becoming the primary way that some online travel agencies generate last-minute sales, it seems that many brands in this vertical are pouring significantly larger amounts of money into apps versus mobile sites as a way to bolster loyalty and retention.

Kayak also recently launched a tablet Web site for a cleaner and more streamlined experience.

Orbitz is aiming to differentiate its mobile services with a loyalty program that went into place last year. The Orbitz Rewards program places a bigger emphasis on mobile bookings than desktop by awarding consumers with additional points for booking from a smartphone or tablet.

Additionally, members can view hotels in search results with their points already applied (see story ).

When the program launched, a feature called Zap that Bag let consumers earn $25 in bonus points for sending in a mobile photo of a checked bag receipt.

Similar to Expedia, Orbitz is also testing a set of tools that harnesses big data to improve mobile bookings. This set of tools includes heat maps and historical data.

Orbitz has also put a team together that specifically looks at the mobile journey of travelers. This group is responsible for developing some of the non-commerce parts of travel, such as itinerary lookup, updates and alerts.

We re looking at other opportunities to engage with consumers in-trip, starting with ignition around the actual flight experience, said Chris Brown, group vice president of mobile at Orbitz, Chicago.

Priceline is betting more on connected devices and real-world transactions than other brands when it comes to differentiating its mobile strategy.

Most recently, Priceline rolled out a partnership with Routehappy scores that pulls together different pieces of personal criteria to help consumers find the best flight (see story ).

“In our quest to go where the customers are, we re heading into some pretty interesting new territory, including priceline.com s recently-announced debut on the GM in-dash console,” Mr. Caine said. “What s next? The wristwatch? The TV?”

Brett Keller, chief marketing officer at Priceline, Norwalk, CT, also sees a bigger opportunity for Priceline to influence real-world transactions, including on-site transactions at hotel check-ins (see story ).

Priceline launched an in-car app with General Motors Chevrolet earlier this year. The app relies on voice recognition to walk consumers through the process of booking a hotel or flight (see story ).

As marketers increasingly look to move towards more connected digital experiences, mobile plays a crucial role in how marketers will connect the real world to digital.

Travelocity s mobile app and site are still largely focused on transactions, but also includes a few of the same features that the online travel agents do, such as travel planning and management.

Additionally, the app includes a built-in camera that recognizes a credit card to speed up the transaction process and mobile-only deals.

Travelocity has also worked with responsive design quite a bit.

In fact, the online travel agency claims that the bulk of mobile conversions have switched from iOS to Android as a result of going responsive (see story ).

Great industries are built on great partnerships, and the hospitality sector is no different.

The US hospitality industry, for example, has been built on the partnership of hotel brands and franchisees. In addition, successful partnerships enable growth for all stakeholders, which has been the case for hotel brands and owners over the last quarter-century.

Since the Great Recession of 2009-2010, online travel agencies have held an increased role in the hospitality industry for room distribution.

But, unlike the successful partnership forged between hotel brands and owners, despite what others have said here on Tnooz. I believe OTAs have engaged in business practices that negatively affect not only the hotel industry, but also the communities travelers we serve.

Tax obligation

When consumers purchase a hotel room, there is a hotel occupancy tax associated – yes, the same hotel occupancy tax AirBnb is currently reviewing with regulators.

In the US, hotel occupancy tax is split between state and local and is a major source of revenue for government budgets.

The table below reflects the difference in tax obligation between OTA bookings, such as Expedia, Hotels.com, or Priceline vsersus traditional and direct hotel bookings:

Magically, the OTA loophole of deducting commission before calculating tax obligation yields a difference of $3 – which would normally serve as revenue for state and local governments, is now padding OTA bank accounts and profit margins.

With our 15% occupancy tax assumption, every $100 travelers’ spend with Expedia, Hotels.com or Priceline, equals a loss of $3 for state local communities – and a direct profit for OTAs.

In 2013, OTAs are estimated to have accounted for $40B in US hotel sales, if we assume all bookings were paid through OTAs, it would equal $1.2B in annual state local tax revenue shortfall due to the bad business practices of OTAs.

Over the past few years, plenty of US state and local governments have taken the OTA tax remittance loophole to trial, yet few have prevailed .

Even more alarming is the vigorous fight and enormous bankroll OTAs employ to fight against state local governments in courtrooms across America. If you collect full taxes, but fail to remit…

It’s not a loophole, it’s bad business.

Guest experience

According to a 2012 JD Powers report. travelers who book on OTAs rated their experience 45 points lower than guests who booked or called the hotel directly.

In many instances, the lack of flexibility offered with OTA rates creates friction between hotels and their guests.

As a front desk agent, I have personally experienced guests who would like to modify/cancel their stay, but due to the lack of flexibility in OTA rate rules – we were forced to have unhappy travelers stay with us.

OTAs should ensure the entire travel experience is memorable – not simply prey on booking commissions then deliver inferior customer service along the way.

Consumers who argue OTAs ability to aggregate hotel listings has provided a huge benefit for search booking – I would agree with them 100%.

But, JD Powers North American Hotel Guest Satisfaction Index Study states travelers who book on OTAs are more likely to report problems – I’ve known more than my fair share of hoteliers who say LRA (Last Room Available) has a different meaning for OTA guests.

Unfortunately, no hotelier aspires to provide inferior service to OTA guests, they would much rather provide great service and be compensated fully for their effort. When guest experience suffers due to the distribution model…

It’s not a better distribution solution, it’s bad business.

AdWords marketing

OTAs, in their simplest form, are websites with outsized marketing budgets. which are paid for by outsized booking commissions.

For example, Priceline and Expedia two of the biggest overall spenders with Google – combine to account for $2.5 billion in annual spend on Google AdWords.

OTAs bid on hotel names to compete with hotels and drive up marketing costs for hotels, while simultaneously increasing distribution costs as each booking displaced to OTAs entails a significantly higher customer acquisition cost for the hotel.

Today, OTAs operate globally at scale and possess marketing budgets that surpass the largest of global hospitality brands.

In addition, OTAs operate with the ability to undercut savvy marketers with fewer resources. If OTAs out-bid you on AdWords, on your own hotel name…

It’s not superior marketing, it’s bad business.

The Billboard Effect

In 2010, hoteliers were led to believe OTA presence would lead to an increase in overall bookings, as well as direct bookings. At face value, more bookings and more revenue seem great, but as plenty have found, an increase in bookings and top line revenue does not always translate to profits.

In fact, HAMA HotelAVE published their findings on profit reduction due to OTA payment structure.

In particular, the Expedia Partner Preference program has been found to decrease profitability for hotel owners. This begs the question: what are the risks associated with OTA bookings eroding profit?

Incremental revenue at the expense of profit undermines a hotels’ ability to deliver quality product service on a daily basis, as well as invest in refurbishments capital expenditures on an on-going basis. If incremental revenue erodes profit…

It’s not incremental, it’s bad business.

Risk versus Reward

For hotel owners, the worst business practice employed by OTAs is the commission structure: 15-30%. For decades, the industry-standard for distribution commission has been 10% – at that commission fee, all partners can succeed without endangering the other’s ability to grow and expand.

Since 2010, OTAs have experienced a meteoric rise in share of bookings; in turn, hotel owners have experienced a reduction in profit margin, relative to top line revenue increase.

In other words, OTAs are eroding the profitability experienced by hotel owners during previous economic expansion cycles – and in some cases, OTAs have eclipsed profits margins of hotel owners.

Coming off the worst recession in the history of the US hotel industry, owners expect the greatest reward, for bearing the greatest risk – owning the real estate.

But, OTAs, and their irrational commission fees, have changed the risk/reward relationship for hotel owners.

As good investors do, when risk outweighs reward, they find somewhere else to invest.

For example, as the US hotel industry exceeds 2008 Occupancy, ADR, and REVPAR levels and nears the peak of the cycle, construction activity fails to match previous cycles – with a 50% reduction in new rooms opened 2014 YTD .

Furthermore, secondary tertiary markets – with the exception of Oil Gas markets – have almost non-existent supply growth when compared to previous cycles.

Muted supply is considered healthy for the economics of current hotels – but comes at a loss for travelers seeking more options at competitive prices. If the risk of building a hotel is greater than the reward, hotel owners stop building hotels…

It’s not rocket science, it’s bad business.

For most industries, distribution costs are marginal, at best. Amazon  has built an empire by lowering distribution costs for a number of verticals.

Their margin is our opportunity.

Amazon prides itself on lowering prices for consumers, by lowering distribution costs. Conversely, OTAs are increasing prices for travelers, by increasing distribution costs.

Today’s OTAs may be a necessary evil. but with the explosion of smartphones, mobile apps, and open APIs – the possibilities are endless for tomorrow’s mobile travel agencies

I also want to know the total distance and time taken to travel from each point (i.,e from HK to XMN and from XMN to Nanning from Nanning to HK) if i travel by bus or by train or by Ferry. I don t want to take a flight.

Dark days for online travel agencies

The days are getting darker for the mass-market online travel agencies (OTAs). The fundamentals of their business are weakening amid intense pressure up and down the value chain, especially in the mature US market.

How many times have people asked you: “Why should I book from Expedia or Orbitz ?” In my world, that refrain is growing louder as more people are beginning their travel searches on metasearch engines and I have to admit there’s not much to say in response.

Expedia s woes

The transcript for Expedia s most recent quarterly earnings call read like a terminal diagnosis, with its own offspring as poisoner. TripAdvisor. once a loyal subsidiary, was no longer deferentially sending Expedia it s lion share of traffic. The media giant was commanding the audience and Expedia was not the highest bidder .

The loss of traffic during TripAdvisor s switch from pop up ads to hotel metasearch caused Expedia s stock to plummet 27% in one-day; it s now down about 20% on the year. The company is being attacked on all fronts, with its recently acquired metasearch engine Trivago the lone shining light.

The rise of metasearch

This pressure is not unpredictable. On one side we have the supplier brand.com sites, who have begun an aggressive campaign to build direct relationships with the consumer. The benefits to them are game-changing for both cost and revenue: A cheaper distribution channel and an increased opportunity to merchandise and upsell to consumers.

On top of that, direct relationships allow supplier brands more intimacy and brand engagement with the consumer, a boon to loyalty programs as they invest heavily in loyalty marketing.

Suppliers will try to exploit their stronger bargaining hand to haggle over commissions with OTAs and drive down distribution costs. Supplier consolidation has made air a zero-profit center for OTAs as it is, a trend we’re likely to see extended to hotels and wherever else possible.

On the other side, we have the major metasearch and media channels with Kayak (owned by Priceline) and TripAdvisor being the dominant players. The metasearch message has finally gone mainstream, and everyone from Kayak to Room77 to Trivago are reaping the benefits.

Metasearch offers a better search experience and make it easier to consistently find the lowest prices available online. Many of them now offer equivalently seamless booking for hotels. The line is blurred between metasearch and OTA for many consumers and it s the OTAs who stand to lose.

Three things OTAS can do to stay relevant

Despite all this, I would argue it’s not the end of OTAs. There is still plenty of room in the market for them, but here s what they need to do better:

1) Be a platform, not just a brand: Expedia with Expedia Affiliate Network (EAN) is probably the best example of this. Now all of the major OTAs have an affiliate network, which lets them distribute hotels through the major metasearch players as well as any other site that wants to sell travel in a plug-n-play way. It instantly expands their distribution footprint and scale, while forcing them to give up some margin.

Pros: Focuses on fulfillment value-add and scales easily

Cons: More of a commodity service; does little to reinforce a brand.

2) Improve the search experience: OTAs are getting killed by metasearch and media players in part because the search experience is just plain worse. TripAdvisor brings useful reviews to the search experience; Kayak has spent years perfecting its search technology and user interface. Start-ups like Hipmunk have built brands off of user experience and are iterating at a much faster pace.

These rivals offer better research and more consistent lower prices so it’s no wonder you’re better off starting there than going to an OTA directly. But there’s no reason the OTAs can’t compete. They have talent and resources and far more years of search experience.

Pros: Profit from the core, many been doing search for more than a decade.

Cons: Head to head competition with faster, more dynamic companies; UX superiority is unproven as a sustainable positive driver of return on investment (ROI) for the long-term.

3) Add value. Remember when Orbitz marketed its “TLC” service for better disruption support for their customers? Whatever happened to that? Maybe they couldn’t justify the ROI or perhaps they weren’t delivering on it effectively. But the point remains, for an OTA to be relevant they must do something better, faster, or cheaper than a supplier can direct.

Because they’re never going to be cheaper and probably never faster, they must do something better. To stay alive, they must differentiate one way or another and brand is not enough.

Pros: Holy grail of relevance. Cons: Margin pressure makes this challenging; Commodity rewards programs likely aren’t enough.

Channel vision

OTAs as marketing organizations are not sustainable for the long-haul. The brand message falls flat when consumers realize there’s no real advantage to using their products when metasearch offers a superior product and better prices, and transacting through supplier sites is intuitive and seamless.

The current plan of diversification through investment and acquisition up and down the value chain is a good medium-term solution, but for Expedia Inc. to thrive, it should find a path for expedia.com to have long-term relevance. I’m optimistic there’s a path to a durable business model here, but it won’t happen on auto-pilot.

Online travel agencies compete with supplier sites

CHICAGO (Reuters) Internet travel agencies like Expedia and Orbitz still rule the online travel business, but sites run by airlines, hotels and car rental services are luring travelers seeking better prices by avoiding the middle man.

Analysts say the competition from supplier sites is unlikely to topple any of the big three online travel agencies Expedia, Travelocity and Orbitz. But it may erode their profits even as the agencies remain dominant.

“The struggle between the intermediaries and the suppliers is reaching a head,” said Lorraine Sileo, analyst at PhoCusWright, a travel research company. “I think that we’re at the point where technology is the differentiator.”

PhoCusWright data show that consumer perceptions of supplier-direct sites have improved in recent years. In 2004, 45% of online travelers said Internet agencies have the lowest prices. That’s down from 59% in 2002. Meanwhile, 38% of online travelers said suppliers offer the lowest prices, up from just 14% two years ago.

To some degree, that’s true, because agencies charge a booking fee for some services. For example, Expedia charges a $5 booking fee for plane tickets. A traveler could buy the same ticket on the airline’s Web site without paying that fee.

“In terms of the airlines, it’s very much skewed to the airlines’ Web sites,” Sileo said. “Airlines have been more successful than hotels at inspiring loyalty.”

PhoCusWright estimated in 2004 that 61% of online airline tickets sales were on carriers’ Web sites. Several airlines have boosted traffic to their Web sites by offering low-fare guarantees.

“We still rely on travel agencies and new emerging Internet sites for our business, but there is a cost to us,” said Roger Frizzell, spokesman for AMR’s American Airlines. “Our most effective distribution channel is actually ourselves because the cost is such that we don’t have to pay additional fees.”

The increased direct sales are a glimmer of good news for an industry which has posted billions of dollars in losses because of high fuel costs. Distribution through their sites saves carriers from having to pay an agency to sell tickets.

The hotel industry, which is in much better financial shape, has also been pushing its own Web sites.

But while it may be a little cheaper to buy tickets directly from the travel supplier, customers may prefer the convenience of a travel agency if they also need to book a hotel room and a rental car for the same trip. Furthermore, the agencies often can bundle flights, hotel rooms and car rentals into one package and offer a discount.

Online travel sites

The top three online travel agencies, Expedia, a subsidiary of IAC/InterActiveCorp, Travelocity, a unit of Sabre Holdings, and Orbitz, owned by Cendant, comprise about 77 of the market share.

Industry watchers generally agree that successful sites offer technology and deals superior to supplier sites.

“There are certain types of consumers that like to go supplier direct because they are brand loyal,” said David Dennis, a spokesman for Expedia. “But the types of consumers that would shop an online agency such as Expedia are consumers that are just shopping.”

Dennis said it is not surprising that supplier sites are gaining traction, but he said customers are willing to pay fees for packages and other conveniences.

Aside from supplier direct sites, online travel agencies also must compete with travel search engines like Sidestep and Kayak, which sift through all published bookings information for fares and reservation prices.

Customers cannot make reservations through search sites. Instead, they are directed to the supplier sites where they book tickets and rooms. Its a growing industry that helps travelers connect directly with airlines and hotels.

“It’s like mushrooms in the spring. They just keep popping up,” said Phil Carpenter, spokesman for Sidestep.

GSK used travel agencies for China bribes: police

BEIJING Chinese police on Monday accused British drugmaker GlaxoSmithKline of channeling bribes to Chinese officials and doctors through travel agencies to boost sales illegally and raise the price of its medicines in the country.

The charges make the GSK case the highest profile corporate investigation in China since four executives from mining giant Rio Tinto were jailed in March 2010 for taking bribes and stealing commercial secrets.

Gao Feng, head of the economic crimes investigation unit at China’s Ministry of Public Security, said since 2007, GSK had transferred as much as 3 billion yuan ($489 million) to more than 700 travel agencies and consultancies over six years.

Four senior Chinese executives from GSK had been detained, Gao said at a news conference. The Ministry of Public Security had said last week that GSK executives in China had confessed to bribery and tax violations.

GSK said it was deeply concerned by the developments and had stopped using the travel agencies identified by the investigation. It said it was reviewing all third party agencies and all historic transactions related to the travel agencies.

“GSK shares the desire of the Chinese authorities to root out corruption,” it said in a brief statement. “These allegations are shameful and we regret this has occurred.”

GSK supplies key products such as vaccines in China, as well as drugs for lung disease and cancer.

Sources familiar with the situation said GSK’s general manager for China, Mark Reilly, had left the country for London 10 days ago to attend routine meetings and was now working in Britain, where he is in regular contact with the team in China.

The probe into Britain’s biggest drugmaker is one of a string of investigations into foreign firms and their pricing practices in the world’s second-biggest economy.

The official People’s Daily newspaper said GSK collaborated with travel agencies to funnel bribes to doctors and officials by creating fake “conference services” as expenditure for GSK to misappropriate funds, some of which would be spent on bribes.

“We have sufficient reason to suspect that these transfers were conducted illegally,” Gao said. “You could say the travel agencies and GSK were criminal partners. Among the partners, GSK was mainly responsible. In a criminal organization there is always a leader.”

Gao gave no examples of how the bribery involving the GSK executives worked. He said there were also instances of “sexual bribery”, although he did not elaborate.

He said police had uncovered information that pointed to similar money transfers made by other multinational pharmaceutical companies in China.

“Whether they were engaged in illegal behavior, you can go interview them. You just need to ask them one question: Are you sleeping well at night?” Gao said.

He did not name any other foreign companies.

KEY MARKET

China has targeted foreign firms on multiple fronts in the past few months, including over alleged price-fixing, quality controls and consumer rights, forcing companies to defend their reputations in a country where international brands often have a valuable edge over local competitors in terms of public trust.

European food groups Nestle and Danone said they would cut infant milk formula prices in China after Beijing launched an inquiry into the industry.

China is increasingly important for big drug groups, which rely on growth in emerging markets to offset slower sales in Western markets where many former top-selling medicines have lost patent protection.

IMS Health, which tracks pharmaceutical industry trends, expects China to overtake Japan as the world’s second-biggest drugs market behind the United States by 2016.

GSK sold 759 million pounds ($1.15 billion) of pharmaceuticals and vaccines in China in 2012, up 17 percent on 2011, representing around 3.5 percent of the group total.

The detained GSK executives include Liang Hong, vice president and operations manager of GSK (China) Investment Co Ltd and Zhang Guowei, the company’s vice president and human resources director, the official Xinhua news agency reported.

It was not immediately clear if the executives had legal representation.

Xinhua said it was given access to one detained travel agent who said he did business with Liang. The agent said he sometimes arranged money for bribes and delivered it to the recipient. The agent also paid kickbacks to Liang, Xinhua reported.

Xinhua, given access to Liang by the authorities, quoted the detained executive as saying medicine which cost 30 yuan to make could be sold to patients for 300 yuan. It did not specifically say Liang was referring to GSK drugs.

The police last Thursday said the case against GSK involved many staff, with bribes offered to Chinese government officials, medical associations, hospitals and doctors.

Police said they had taken no action against any British nationals in the GSK case. No information had been received from GSK’s UK headquarters, they said.

Online Travel Agencies Are a Safe Investment

Online travel agencies are a great investment option for more reasons than immediately meet the eye.

It used to be that if you believed a rental-car company would do well, you would invest in one. If you thought a hotel was going to be profitable in the future, you would invest in it. That remains a logical strategy, but today there is another option: online travel agencies, or OTAs.

Years ago there was no such thing. Today OTAs are the fastest-growing entity in the travel sector and make for sensible investments.

OTAs are growing

In 2012, the online travel business in the US crossed the $100 billion threshold. Since that monumental year, hotel bookings via OTAs have risen 12%. Comparatively, the increase of bookings made directly on hotel websites was only up 5%. With hotel websites attracting just 33% of all bookings, OTAs are becoming increasingly popular.   

Electronic-revenue maximization company eRevMax believes OTAs are popular because of the metasearch features offered. It found that 60% of travelers comparison shop, which makes OTAs a popular place to do business.

Others in the industry are taking notice of this growth. In order to boost revenue, traditional travel agencies are copying the OTA strategy and investing in technology and building an online presence.

While some airlines and hotels shy away from OTAs to avoid paying commission fees, independent hotels are moving in the opposite direction. OTAs have a much larger advertising budget, access to more consumer data, and more success at drawing in online traffic. Independent hotels therefore find OTAs to be useful marketing platforms to help reach markets previously unavailable.

OTAs as a diversification strategy

Risk goes along with all investments, but diversification can protect investors against some types of risk. Unsystematic risk events are negative events that affect one company or sweep across one sector. By investing in many sectors, you can limit the impact of unsystematic risk on your portfolio.

It is wise to diversify outside of the technology and travel sectors, as there are many unsystematic risk events that can hurt both sectors, sometimes simultaneously. Having completely unrelated investments may protect against this. Within travel and tech, however, the stock of OTAs make a great diversification option and a good entry point for beginners.

OTAs offer a buffer zone. OTAs sell airfare, rental cars, hotels, cruises, vacation packages, and sometimes even tours and activities. By doing business across industries, an OTA is more sheltered from isolated risk events than the individual companies whose tickets it sells.

Mark Mahaney of RBC Capital Markets noted an example of this in his online consumer activity report. While Expedia (NASDAQ:EXPE ) experienced a decrease in US paid hotel rates, it experienced a countering increase in domestic organic hotel bookings.  If invested solely in US hotels at this time, the effects of the decrease in bookings would have been noticeable. If invested in Expedia, however, the increase in bookings from other products Expedia sells would have offset the negative effect.

A second common suggestion for diversification is to invest partially in foreign securities. This is to not be adversely affected by an overreaching domestic economic event like a downturn in the US economy. An OTA stock can help diversify in this manner since OTAs typically own and operate websites that service the globe.

Mahaney noted in his report that while Priceline.com (NASDAQ:PCLN )  experienced a drop in US paid-hotel purchases, this was “offset by increases in the same category by its Booking.com subsidiary, which is known for servicing Europe.” By operating websites across the world, Priceline was able to offer investors a buffer against the drop in US bookings.

OTAs worth consideration

Priceline is one OTA that can help investors diversify in both ways. It sells products from multiple industries and through its subsidiaries operates in more than 180 countries. With a website portfolio with such a global reach, the company is less likely to be hurt by unsystematic risk events in a given economy.

Priceline’s focus going forward will be to expand in emerging markets. The company may look to another acquisition as it works to obtain a larger international market share.

Priceline stock rose 80% last year.  Based on third-quarter results, operating income has increased the last two years at a 31% rate. Owing to an 83% increase from 2010-2011, operating income has risen 219% since 2010.

Diversification does not just benefit investors. If companies can manage to diversify by offering a wide variety of products, its a great revenue strategy. Expedia is considering doing just that; and as it does investors will reap the benefits.

Like Priceline, Expedia wants to expand its offering of tours and activities. An Expedia managing director was quoted as saying that the company is working to become an “end-to-end travel service.” It is yet to be seen whether it will accomplish this by contracting directly with suppliers or acquiring start-ups that already have those supplier relationships developed.

HomeAway   (NASDAQ:AWAY ) is a portal for renting vacation homes worldwide. It is unlike Priceline and Expedia as it only sells lodging, but it still offers investors a risk buffer by operating websites across 171 countries.

HomeAway acquired more than 20 companies since 2005 and is expected to make another acquisition in the future if it goes through with a second public offering. With each acquisition the parent company becomes stronger and better insulates investors from risk.

Consider Action

Investors should take comfort in the fact that OTAs are conglomerates. By having a strong multinational presence and bringing many industries under one parent company, OTAs offer a smooth entrance to travel stocks. With travel booking moving more online, the exponential growth of the past few years should continue to make OTA stocks a strong buy.

At more than $1,000 a share, Priceline requires a high buy-in. It is far from the only option however. To find more companies that offer risk buffers, look to where the acquisitions are occurring.

Investing in OTAs will quickly get you a hand in every industry in the travel sector. As those industries rise and fall, you will experience steady growth thanks to the diversification strategy inherent in the OTA business model.

    What’s the difference between an “online travel agency” (OTA) such as Expedia, Orbitz and Travelocity vs. so-called “meta search” travel site such as TripAdvisor Flights. For one thing, online travel agencies have toll-free numbers with agents standing by to help you book or re-book a flight; meta search sites such as Kayak don’t, because they don’t sell airfares; they send you directly to airlines or to online travel agencies to book. Both an online travel agency and a meta search site will let you know if the best deal is on a combination of airlines (say, going out on US Airways and coming back on United).

    But neither type of site will show you fares on all airlines (Southwest and Allegiant are excluded) and neither will always have fares that the airlines are keeping for their own websites (airlines sometimes hold back fares and inventory for their own sites in order to entice users to book direct).

    But, unlike airline sites which try to keep you on the airline’s own network, OTAs and meta search websites do show you the widest range of schedules and fares. Occasionally, an online travel agency such as Expedia or Travelocity will have fares that meta search sites don’t. For example, over the summer American Airlines had business class fares to Europe for peak summer travel at prices lower than economy class for the same dates; Travelocity had these deals, Kayak didn’t. In general, however, meta search sites do a better job of finding “airline-site-only” fares than do online travel agencies. On the other hand, online agencies offer air plus hotel packages that can sometimes save you serious cash, whereas meta search sites don’t.

    Bottom line: you need to consult meta search sites, online travel agencies, and airline sites if you really want to find the best deal.

    The days are getting darker for the mass-market online travel agencies (OTAs). The fundamentals of their business are weakening amid intense pressure up and down the value chain, especially in the mature US market.

    How many times have people asked you: “Why should I book from Expedia or Orbitz ?” In my world, that refrain is growing louder as more people are beginning their travel searches on metasearch engines and I have to admit there’s not much to say in response.

    Expedia s woes

    The transcript for Expedia s most recent quarterly earnings call read like a terminal diagnosis, with its own offspring as poisoner. TripAdvisor. once a loyal subsidiary, was no longer deferentially sending Expedia it s lion share of traffic. The media giant was commanding the audience and Expedia was not the highest bidder .

    The loss of traffic during TripAdvisor s switch from pop up ads to hotel metasearch caused Expedia s stock to plummet 27% in one-day; it s now down about 20% on the year. The company is being attacked on all fronts, with its recently acquired metasearch engine Trivago the lone shining light.

    The rise of metasearch

    This pressure is not unpredictable. On one side we have the supplier brand.com sites, who have begun an aggressive campaign to build direct relationships with the consumer. The benefits to them are game-changing for both cost and revenue: A cheaper distribution channel and an increased opportunity to merchandise and upsell to consumers.

    On top of that, direct relationships allow supplier brands more intimacy and brand engagement with the consumer, a boon to loyalty programs as they invest heavily in loyalty marketing.

    Suppliers will try to exploit their stronger bargaining hand to haggle over commissions with OTAs and drive down distribution costs. Supplier consolidation has made air a zero-profit center for OTAs as it is, a trend we’re likely to see extended to hotels and wherever else possible.

    On the other side, we have the major metasearch and media channels with Kayak (owned by Priceline) and TripAdvisor being the dominant players. The metasearch message has finally gone mainstream, and everyone from Kayak to Room77 to Trivago are reaping the benefits.

    Metasearch offers a better search experience and make it easier to consistently find the lowest prices available online. Many of them now offer equivalently seamless booking for hotels. The line is blurred between metasearch and OTA for many consumers and it s the OTAs who stand to lose.

    Three things OTAS can do to stay relevant

    Despite all this, I would argue it’s not the end of OTAs. There is still plenty of room in the market for them, but here s what they need to do better:

    1) Be a platform, not just a brand: Expedia with Expedia Affiliate Network (EAN) is probably the best example of this. Now all of the major OTAs have an affiliate network, which lets them distribute hotels through the major metasearch players as well as any other site that wants to sell travel in a plug-n-play way. It instantly expands their distribution footprint and scale, while forcing them to give up some margin.

    Pros: Focuses on fulfillment value-add and scales easily

    Cons: More of a commodity service; does little to reinforce a brand.

    2) Improve the search experience: OTAs are getting killed by metasearch and media players in part because the search experience is just plain worse. TripAdvisor brings useful reviews to the search experience; Kayak has spent years perfecting its search technology and user interface. Start-ups like Hipmunk have built brands off of user experience and are iterating at a much faster pace.

    These rivals offer better research and more consistent lower prices so it’s no wonder you’re better off starting there than going to an OTA directly. But there’s no reason the OTAs can’t compete. They have talent and resources and far more years of search experience.

    Pros: Profit from the core, many been doing search for more than a decade.

    Cons: Head to head competition with faster, more dynamic companies; UX superiority is unproven as a sustainable positive driver of return on investment (ROI) for the long-term.

    3) Add value. Remember when Orbitz marketed its “TLC” service for better disruption support for their customers? Whatever happened to that? Maybe they couldn’t justify the ROI or perhaps they weren’t delivering on it effectively. But the point remains, for an OTA to be relevant they must do something better, faster, or cheaper than a supplier can direct.

    Because they’re never going to be cheaper and probably never faster, they must do something better. To stay alive, they must differentiate one way or another and brand is not enough.

    Pros: Holy grail of relevance. Cons: Margin pressure makes this challenging; Commodity rewards programs likely aren’t enough.

    Channel vision

    OTAs as marketing organizations are not sustainable for the long-haul. The brand message falls flat when consumers realize there’s no real advantage to using their products when metasearch offers a superior product and better prices, and transacting through supplier sites is intuitive and seamless.

    The current plan of diversification through investment and acquisition up and down the value chain is a good medium-term solution, but for Expedia Inc. to thrive, it should find a path for expedia.com to have long-term relevance. I’m optimistic there’s a path to a durable business model here, but it won’t happen on auto-pilot.

    Great industries are built on great partnerships, and the hospitality sector is no different.

    The US hospitality industry, for example, has been built on the partnership of hotel brands and franchisees. In addition, successful partnerships enable growth for all stakeholders, which has been the case for hotel brands and owners over the last quarter-century.

    NB: This is an analysis by Vikas Bhakta, founder and CEO of Ve-Go Technologies .

    Since the Great Recession of 2009-2010, online travel agencies have held an increased role in the hospitality industry for room distribution.

    But, unlike the successful partnership forged between hotel brands and owners, despite what others have said here on Tnooz. I believe OTAs have engaged in business practices that negatively affect not only the hotel industry, but also the communities travelers we serve.

    Tax obligation

    When consumers purchase a hotel room, there is a hotel occupancy tax associated – yes, the same hotel occupancy tax AirBnb is currently reviewing with regulators.

    In the US, hotel occupancy tax is split between state and local and is a major source of revenue for government budgets.

    The table below reflects the difference in tax obligation between OTA bookings, such as Expedia, Hotels.com, or Priceline vsersus traditional and direct hotel bookings:

    NB: * refers to room rate (estimated for ease of calculation) ** refers to occupancy tax and fees : mid-range; set by governments, parity by OTAs

    Magically, the OTA loophole of deducting commission before calculating tax obligation yields a difference of $3 – which would normally serve as revenue for state and local governments, is now padding OTA bank accounts and profit margins.

    With our 15% occupancy tax assumption, every $100 travelers’ spend with Expedia, Hotels.com or Priceline, equals a loss of $3 for state local communities – and a direct profit for OTAs.

    In 2013, OTAs are estimated to have accounted for $40B in US hotel sales, if we assume all bookings were paid through OTAs, it would equal $1.2B in annual state local tax revenue shortfall due to the bad business practices of OTAs.

    Over the past few years, plenty of US state and local governments have taken the OTA tax remittance loophole to trial, yet few have prevailed .

    Even more alarming is the vigorous fight and enormous bankroll OTAs employ to fight against state local governments in courtrooms across America. If you collect full taxes, but fail to remit…

    It’s not a loophole, it’s bad business.

    Guest experience

    According to a 2012 JD Powers report. travelers who book on OTAs rated their experience 45 points lower than guests who booked or called the hotel directly.

    In many instances, the lack of flexibility offered with OTA rates creates friction between hotels and their guests.

    As a front desk agent, I have personally experienced guests who would like to modify/cancel their stay, but due to the lack of flexibility in OTA rate rules – we were forced to have unhappy travelers stay with us.

    OTAs should ensure the entire travel experience is memorable – not simply prey on booking commissions then deliver inferior customer service along the way.

    Consumers who argue OTAs ability to aggregate hotel listings has provided a huge benefit for search booking – I would agree with them 100%.

    But, JD Powers North American Hotel Guest Satisfaction Index Study states travelers who book on OTAs are more likely to report problems – I’ve known more than my fair share of hoteliers who say LRA (Last Room Available) has a different meaning for OTA guests.

    Unfortunately, no hotelier aspires to provide inferior service to OTA guests, they would much rather provide great service and be compensated fully for their effort. When guest experience suffers due to the distribution model…

    It’s not a better distribution solution, it’s bad business.

    AdWords marketing

    OTAs, in their simplest form, are websites with outsized marketing budgets. which are paid for by outsized booking commissions.

    For example, Priceline and Expedia two of the biggest overall spenders with Google – combine to account for $2.5 billion in annual spend on Google AdWords.

    OTAs bid on hotel names to compete with hotels and drive up marketing costs for hotels, while simultaneously increasing distribution costs as each booking displaced to OTAs entails a significantly higher customer acquisition cost for the hotel.

    Today, OTAs operate globally at scale and possess marketing budgets that surpass the largest of global hospitality brands.

    In addition, OTAs operate with the ability to undercut savvy marketers with fewer resources. If OTAs out-bid you on AdWords, on your own hotel name…

    It’s not superior marketing, it’s bad business.

    The Billboard Effect

    In 2010, hoteliers were led to believe OTA presence would lead to an increase in overall bookings, as well as direct bookings. At face value, more bookings and more revenue seem great, but as plenty have found, an increase in bookings and top line revenue does not always translate to profits.

    In fact, HAMA HotelAVE published their findings on profit reduction due to OTA payment structure.

    In particular, the Expedia Partner Preference program has been found to decrease profitability for hotel owners. This begs the question: what are the risks associated with OTA bookings eroding profit?

    Incremental revenue at the expense of profit undermines a hotels’ ability to deliver quality product service on a daily basis, as well as invest in refurbishments capital expenditures on an on-going basis. If incremental revenue erodes profit…

    It’s not incremental, it’s bad business.

    Risk versus Reward

    For hotel owners, the worst business practice employed by OTAs is the commission structure: 15-30%. For decades, the industry-standard for distribution commission has been 10% – at that commission fee, all partners can succeed without endangering the other’s ability to grow and expand.

    Since 2010, OTAs have experienced a meteoric rise in share of bookings; in turn, hotel owners have experienced a reduction in profit margin, relative to top line revenue increase.

    In other words, OTAs are eroding the profitability experienced by hotel owners during previous economic expansion cycles – and in some cases, OTAs have eclipsed profits margins of hotel owners.

    Coming off the worst recession in the history of the US hotel industry, owners expect the greatest reward, for bearing the greatest risk – owning the real estate.

    But, OTAs, and their irrational commission fees, have changed the risk/reward relationship for hotel owners.

    As good investors do, when risk outweighs reward, they find somewhere else to invest.

    For example, as the US hotel industry exceeds 2008 Occupancy, ADR, and REVPAR levels and nears the peak of the cycle, construction activity fails to match previous cycles – with a 50% reduction in new rooms opened 2014 YTD .

    Furthermore, secondary tertiary markets – with the exception of Oil Gas markets – have almost non-existent supply growth when compared to previous cycles.

    Muted supply is considered healthy for the economics of current hotels – but comes at a loss for travelers seeking more options at competitive prices. If the risk of building a hotel is greater than the reward, hotel owners stop building hotels…

    It’s not rocket science, it’s bad business.

    For most industries, distribution costs are marginal, at best. Amazon  has built an empire by lowering distribution costs for a number of verticals.

    Their margin is our opportunity.

    Amazon prides itself on lowering prices for consumers, by lowering distribution costs. Conversely, OTAs are increasing prices for travelers, by increasing distribution costs.

    Today’s OTAs may be a necessary evil. but with the explosion of smartphones, mobile apps, and open APIs – the possibilities are endless for tomorrow’s mobile travel agencies

    Consumer Promotion Estimates:

    The consumer direct mail promotion estimate is based on averages wherein members active in the Engagement program were offered on average 3 pieces of partner funded direct mail for each name on their client list submitted to Vacation.com. Actual numbers vary from agency to agency and are dependent upon Preferred Partner sales for Engagement participating partners and the demographic/psychographic composition of your client base. Each piece of direct mail is fair market valued at $0.50 for purposes of this estimate.

    The consumer email promotion estimate is based on the availability of 100 e-Engagement email promotions, for which all active Engagement participating agencies are offered free promotional blasts to all client emails submitted to Vacation.com. Each email address blasted is fair market valued at $0.05 for purposes of this estimate.

    No, its a place to avoid making travel arrangements due to the common scams, etc. Use a decent travel agent in another part of the city, or even better do it yourself. All the domestic airlines can be booked online, and there are lots of reliable hotel booking services like asiarooms.com, sawadee.com, agoda.com and others.

    The only time I read or hear about problems with travel agencies are those in the Khao San Road area. It only takes a few bad apples to spoil the whole barrel.

    In over a dozen years I have never had a problem with a travel agency providing what I paid for. But none of those travel agencies were in the KSR area. Most of the travel agencies I used for myself and booking tours for arriving friend were in the Sukhumvit area or in Pattaya .

    For train rides you can book those in person at the train station during your first few days seeing Bangkok. You can also buy your bus tickets at local bus stations for long distance travel.

    For plane tickets I have used Business Inn on Sukhumvit Soi 11/1 several times.
